Your new ad sets: what goes live, and what we need from you
Following Tuesday's call: Evergreen becomes one campaign with three ad sets (Tomato, Seasonal, Everything else), each with a guaranteed minimum spend, plus a small testing campaign. Below is every ad we'd run in each one, including your new content from 23 Sept, what we'd pause, and where the gaps are. Figures are Meta, last 14 days to 23 Sept. CPA = cost per purchase.
What we need from you
Budget. We recommend £1,820 a day from launch (up £500), so the three new ad sets learn together rather than twice. If you'd rather hold at £1,320 for the first week, just say.
Review the new copy. After your feedback we rewrote it to sound more like you: plainer, warmer and more British, following the edits you made to the Tomato, autumn and Cook copy. Two things are on the review page: the headline under each carousel card, and fresh copy for the three new Rust & Amber ads. Each goes live as soon as it's approved, even if that's later than everything else. Open the copy review page
Where did six of the new quotes come from? 79, 80, both "Tomato - Scent" images, "Lifestyle - Image" and the Fig card. We couldn't match them to your Yotpo reviews (our export runs to 6 Sept). If they're newer reviews or Instagram comments, that's fine, we just need to know they're real. They wait until you confirm.

Even minimums. Tomato, Seasonal and Everything else get the same guarantee. A minimum is there to make sure each product gets a fair read, not a bet on which will win. If Tomato bounces back, it earns the flexible money on its own.
The minimum is also a ceiling. No ad set can take more than the budget minus the other two minimums, so no single product or ad can swallow the budget the way 855 and 707 did.
First two weeks at 20% each while the new ad sets settle in. After that, each minimum is £300 or 15% of the budget, whichever is higher, and never below about £250 (roughly what it takes to read an ad set).
Budget increases: about 20% every three days, and only while the cost per new customer holds. The minimums are updated the same day as any budget change.

Why the restructure matters now. Ad 855, the Autumn unboxing video that moved in from testing on 17 Sept, took £2,405 of Evergreen's £8,476 over the last 7 days at 1.06x (CPA £78). It's the same thing that happened with Ad 707 on Tomato: Meta piles money onto one ad. The guaranteed minimum per ad set stops one ad or product taking everything. 855 pauses at launch.
11 of the 37 current Evergreen ads stay. Two of them, 483 and 489, come back as new ads so their summer copy goes. The 26 we'd pause are mostly September ads Meta never really spent on, plus the losing Sea Salt hooks, three clear losers (855, 551, 858) and 815, the Flora video, which says summer in the voiceover.
All 22 Testing ads pause. Testing spent £1,055 in 14 days, but most ads got under £30, so nothing was really tested. The exception is 875 (CPA £44 on £440), which moves into Seasonal.
Quote cards: two go into Tomato, four more into a test. Ten came in. Tomato gets 77 and the designed review card, both word for word from Yotpo. With several in one ad set, Meta picks one and ignores the rest (the data is further down), so the others are either tested against each other or held as spares.
Your refill carousels and videos 26 and 27 fill the biggest gap we had. Until now almost nothing in the account showed how the refill works or what it saves. They go straight in, each in the ad set its product belongs to: video 26 in Tomato, the "What is" carousel in Seasonal, the how-to carousel and video 27 in Everything else.
Copy. Every ad staying keeps its current copy. New Tomato ads use the Tomato copy you approved on 22 Sept and video 27 uses your approved autumn copy. The only new words are the carousel card headlines and the three new Rust & Amber ads, rewritten after your feedback.
Tomato 8 ads
A fresh Tomato ad set with the same settings as your current main one (that one has hit Meta's 50-ad limit, so it switches off at launch with all its history kept). No Tomato ad runs on summer copy: 483 and 489 come back as new ads with your approved season-neutral copy (same images), and the Flora video pauses until its re-edit arrives. Six new ads go in, including video 26.

Too much
Quote cards. Eight Tomato text-box cards were made, and two go in (77 and the designed review card). Meta puts almost all the money on one quote card in an ad set, so the other six would sit there unread. Four go into the quote test, the rest are held.
Easy fill (no shoot)
Nothing needed. Video 26 now makes the value case inside Tomato, which was the gap. Video 22 and video 26 are both Starter Pack unboxings, but they make different points (the scent vs never buying a whole candle again).
Needs making
The Flora re-edit, with the summer lines re-voiced. With 815 paused, Tomato has no person on camera at all, and that was the best Tomato video we have had. Then a Tomato customer talking to camera, plus one Tomato gift piece for the 1 Nov gifting campaign.

Testing 1 concept ad set, 5 ads
All 22 current Testing ads pause (875 moves into Seasonal first, keeping its likes and comments). From now on each new idea gets its own small test ad set at about £50 a day for a week, and the winners move into the product ad sets. The refill pieces skip testing and go straight in, so the only test at launch is the quote cards.

Nobody says "gifting" anywhere. That's fine until 1 Nov, when it gets its own campaign. The gift creative needs briefing now: Tomato and Rust & Amber pieces, written for the male buyer who shows up in December.
Nobody says "press" anywhere. The Ideal Home placement (held since Feb) has still never been used.
Seasonal leans on "seasonal drop" + title overlays + asserted only. Four of its ten ads are the same announcement card. The founder video (16) and the kiln card are what give it a reason to believe.
Everything else is the thinnest. Six ads now that the two how-tos are in, but still only two products, with no maker and no review card. It needs new material more than either product ad set does.
Why we don't run every quote card at once
When several quote cards share an ad set, Meta picks one within a day or two and puts almost all the money behind it. The rest sit there barely seen. This is what happened every time Pott has done it in the last 90 days (17 June to 15 Sept):

So why not run them all anyway?
They don't get a fair read. The other 58 cards averaged £29 each. At about £40 a sale, that isn't enough to tell a good quote from a weak one, so running them teaches us nothing.
They aren't a back-up. When Ad 707 faded in September (3.0x down to 1.1x), the other three quote and review cards in that ad set didn't take over. Over 90 days they got £131, £64 and £34. Meta moved the money to other products instead.
They take up room. Meta allows 50 ads per ad set, paused ones included. Your main ad set hit that limit this week, which is one reason the Tomato ad set is a fresh one.
Held back, they keep their first-launch push. When 77 starts to tire, the next quote goes in as a brand new ad and gets Meta's full attention, rather than having been buried for a month.
The four we're testing get an even split, using Meta's A/B test (your point on 9 Sept), so each quote gets the same budget and we find out which one people respond to.

What we'd like next
Thank you, this round fills the biggest hole we had. The two refill carousels and the two refill videos are the first real "how it works" and "what you save" ads Pott has run.
Fewer quote cards per round. Two or three is plenty, each making a different point (the scent, the refill, the pot). Meta only really uses one per ad set.
Fewer "New Autumn Candles" title cards and 3-second loops. We have enough of both for the season.
What would help most, in order: (1) the Flora video re-voiced without the summer lines, (2) a customer talking to camera about Tomato, (3) the first Rust & Amber reviews turned into cards, (4) a short maker clip for Orangery or Sea Salt, (5) gift pieces for Tomato and Rust & Amber ready by 1 Nov, (6) the Ideal Home feature as an ad.

Tomato Starter Pack stock. All three sizes show as available on the site today, so video 22 and card 3 of the Tomato carousel can run.
"Every refill will last for 60 hours" (video 16) matches the Standard refill's burn time on the Amber product page.
